Why I Track Leading Indicators, Not Just Lagging Metrics

Most businesses track lagging metrics: revenue, profit, cash balance. These tell you where you've been, not where you're going.
Lagging vs. Leading Indicators
Lagging indicators: What already happened (revenue, profit, expenses)
Leading indicators: What predicts the future (pipeline, engagement, customer health)
In combat finance, we tracked:
- Supply chain delays (predicted budget overruns)
- Vendor payment patterns (predicted cash crunches)
- Mission tempo changes (predicted resource needs)
These early warning signals let us act before problems became crises.
Leading Indicators for Business
Sales Leading Indicators:
- Pipeline coverage (3x target = healthy)
- Demo-to-close rate (trending down = problem)
- Sales cycle length (increasing = friction)
- Lead response time (slow = lost deals)
Customer Health Leading Indicators:
- Product usage trends (declining = churn risk)
- Support ticket volume (spiking = dissatisfaction)
- Payment delays (early sign of financial stress)
- Renewal conversations (late = at risk)
Operational Leading Indicators:
- Days Sales Outstanding (DSO trending up = cash problems ahead)
- Inventory turns (slowing = cash tied up)
- Gross margin by product (declining = pricing pressure)
- Customer acquisition cost (CAC rising = efficiency dropping)
How to Build a Leading Indicator Dashboard
Step 1: Identify your critical outcomes (revenue, retention, profitability)
Step 2: Work backward—what predicts these outcomes?
Step 3: Track those predictive metrics weekly
Step 4: Set thresholds for action
Example: If pipeline coverage drops below 2.5x, trigger immediate sales review.
The Bottom Line
Lagging metrics tell you what happened. Leading indicators tell you what's about to happen.
